Abstract
The goal of this thesis was to plan and implement the outsourcing of Metso Automation's actuator part machining. During the project, a simplified purchasing process was implemented to replace the previous multi-stage process, which reduced the workload of Metso Automation buyers. Prerequisites for the outsourcing project's success include making sure that the drawings of the parts to be outsourced are up to date, and that both parties understand the extent of the outsourcing. One of the goals of the thesis was to document the current manufacturing process so that it could be outsourced and critically evaluate the project outcome in order to reduce the amount of problems in similar future projects. In the literature review section of the thesis, topics related to working with subcontractors, the outsourcing of parts manufacturing, logistics and the rise of Chinese manufacturing are dealt with. The current baseline condition is provided by describing the purchasing processes in Finland and China and the special features of the parts to be outsourced. In the research question and solution section of the thesis, the tender process and subcontractor selection criteria are described. The process used Metso Automation's standard tender template, which allowed for easy comparison between possible subcontractors. The tender template also acts as a transparent tool with which the subcontractor can easily communicate future price changes. Compared to machining the required parts in-house, outsourcing the machining was a more affordable choice for Metso Automation. However, costs related to logistics and the skill level of the subcontractor was not taken into account at first. During the project, unforeseen problems were discovered, such as the fact that the parts that were to be outsourced did not exactly match current drawings. The ramp-up phase at the outsourcing partner's plant also took longer than expected, which caused serious part shortages in production. During the project, multiple targets for future development were identified, both related to outsourcing and purchasing.Diplomityön tarkoituksena oli suunnitella ja toteuttaa toimilaiteosien koneistuksen ulkoistaminen. Lisäksi työn aikana rakennettiin yksinkertaisempi ostoprosessi vanhan monivaiheisen prosessin tilalle. Uusi ostoprosessi vähentää ostajan työkuormaa transaktioiden vähentyessä. Ulkoistamisen onnistumisen edellytyksenä on, että ulkoistettavien osien piirustukset ovat ajan tasalla ja molemmat osapuolet ymmärtävät ulkoistusprojektin laajuuden. Diplomityön tavoitteena oli dokumentoida käytössä olevat toimitavat ulkoistusprosessia varten ja arvioida projektin onnistumista kriittisesti, jotta mahdollisesti tehtyjä virheitä pystytään välttämään tulevaisuudessa. Diplomityön kirjallisuusosassa käsitellään alihankkijayhteistyöhön, osavalmistuksen siirtoon, logistiikkaan ja Kiinailmiöön liittyviä aiheita. Lähtötilanteen kuvauksessa käydään läpi Suomen ja Kiinan ostoprosessi ja ulkoistettavien osien erityispiirteet. Tutkimusosassa kuvataan toimittajien valintaprosessin ja tarjouskilpailun kulku ja kerrotaan toimittajien valintaan käytetystä vertailumatriisista. Toimittajat pyydettiin jättämään tarjous Metso Automationin tarjouspyyntöpohjalle, jotta tarjouksia oli helppo vertailla. Tarjouspyyntöpohja on läpinäkyvä työkalu, jolla toimittaja pystyy tulevaisuudessa helposti osoittamaan hintojen muutokset. Koneistuksen ulkoistus oli edullisempi vaihtoehto kuin osien koneistaminen omassa tuotannossa. Kokonaishinnassa ei ole kuitenkaan huomioitu rahtia eikä toimittajan osaamistasoa toiminnan alkuvaiheessa. Ulkoistusprojektin aikana tuli esiin odottamattomia asioita, mm. omassa koneistuksessa tehdyt osat eivät olleet piirustusten mukaisia. Toimittajalta meni odotettua pidempi aika toiminnan käynnistämiseen, joka aiheutti vakavia osapuutteita tuotantoon. Työn aikana havaittiin lukuisia kehityskohteita niin ulkoistusprojektiin kuin ostojen kehittämiseen liittyen.Description
