The onboarding process through the eyes of international newcomers: a case study of the newcomer adjustment framework

Abstract

This thesis examines the onboarding process from the perspective of international newcomers. The study discovers that how newcomers adjust to the performance and social aspects of their new job and work environment during the first year of employment. The theoretical framework is based on the newcomer adjustment framework. Instead of studying the socialization tactics, the thesis studies organizational actions from the perceived support perspective. The thesis contributes to the organizational socialization literature by recognizing the unique needs of newcomers and the temporal nature of the adjustment process. The study has three focused research questions. The first objective is to discover that how the international and domestic employees perceive their own adjustment process and the received support during the onboarding process. The intention is to compare that how the perceptions of international and domestic employees differ on these aspects or if they differ at all. The second objective is to describe the evolvement of the adjustment process over time: during the pre-joining, initial and later stage of the onboarding process. In the end, the third objective is to discover that what factors influence newcomers’ adjustment. The analysis is based on 17 semi-structured interviews in a Finnish-based, multinational company. Themes, similarities and differences were studied across the employees in the cross-case analysis, based on the chosen newcomer adjustment framework. The approach was qualitative and rather deductive. The ontology was subjectivism which focuses on the perceptions and experiences of newcomers. The empirical results present that there are no differences that would be based on the international or domestic background of the employees. The result was explained with the already happened acculturation: many of the international interviewees had lived in Finland for a longer time. The actual differences were explained with the proactive behavior and the received support. However, it was discovered that recently relocated and other international newcomers have differing needs during the onboarding process. The results were also demonstrating that the temporal nature of the process is essential for newcomers’ perceptions: challenges in one onboarding stage could result to unsatisfaction and delays in the adjustment. Also, the results show that the support and the information-seeking could be interlinked as a mechanism. The thesis suggest that these interlinkages should be studied further in the future.

Tämä tutkielma käsittelee perehdytysprosessia (onboarding) kansainvälisten työntekijöiden näkökulmasta. Tarkoituksena oli selvittää, että miten tulokkaat sopeutuvat uuden työnsä ja työympäristönsä sosiaalisiin ja suoriutumista vaativiin ulottuvuuksiin ensimmäisen vuoden aikana. Teoreettisena mallina on käytetty viitekehystä tulokkaan sopeutumisesta (newcomer adjustment framework). Sen sijaan, että organisaation toimintaa olisi tarkasteltu sosialisaatiotaktiikoiden näkökulmasta, tässä tutkielmassa ne nähdään koetun tuen näkökulmasta. Tutkielma ottaa osaa akateemiseen sosialisaatiokirjallisuuteen sillä, että se tarkastelee prosessia tulokkaiden tarpeiden näkökulmasta. Se myös edistää viitekehityksen tutkimusta prosessina, joka kehittyy ajan mittaan. Tutkielmalla on kolme tutkimuskysymystä. Ensimmäinen tutkimuskysymys pyrkii selvittämään, että miten kansainväliset ja kotimaiset tulokkaat näkevät oman sopeutumisprosessinsa ja muilta saadun tuen perehdytysprosessin aikana. Tarkoituksena on verrata näiden kahden työntekijäryhmän näkemyksiä ja selvittää, että eroavatko ne toisistaan. Toisena tutkimuskysymyksenä on selvittää, että miten sopeutumisprosessi etenee ajan mittaan: ennen organisaatioon saapumista, sekä alku- ja myöhäisvaiheen aikana. Kolmas tutkimuskysymys pyrkii vastaamaan, että mitkä tekijät vaikuttavat tulokkaiden sopeutumiseen. Tutkielmassa analysoidaan seitsemäätoista semistrukturoitua haastattelua, jotka pidettiin yhdessä kansainvälisessä organisaatiossa, joka on suomalaisperusteinen. Haastatteluiden teemoja, yhtäläisyyksiä ja eroavaisuuksia tarkasteltiin ja verrattiin eri työntekijöiden kesken. Tutkimuskulma oli laadullinen ja melko deduktiivinen. Ontologisena perustana oli subjektiivinen tutkimustapa, joka keskittyy työntekijöiden näkemysten ja kokemusten tarkasteluun. Empiiriset tuloksien mukaan kansainvälisten ja kotimaisten työntekijöiden väliltä ei löydetty sellaisia perusteita, jotka olisivat liittyneet henkilöiden taustaan. Tämä tulos voitiin selittää sillä, että suurin osa kansainvälisistä työntekijöistä oli asunut Suomessa pidempään ja näin ollen integroitunut jo valmiiksi. Varsinaiset erot kokemusten suhteen pystyttiin selittämään joko tulokkaan oman proaktiivisuuden tai koetun tuen avulla. Eroa kuitenkin löytyi yhden Suomeen vastamuuttaneen kansainvälisen työntekijän ja muiden työntekijöiden välillä koettujen tarpeiden suhteen. Tulokset näyttävät myös, että perehdytysprosessin eri ajallisilla vaiheilla on merkitystä, sillä yhden vaiheen ongelmat saattoivat johtaa tulokkaan tyytymättömyyteen. Tutkielma väittää myös, että tulokkaan oma proaktiivisuus ja kollegoilta saatu tuki saattavat toimia synergisenä mekanismina. Tutkielma ehdottaa, että tätä yhteyttä tulisi tutkia tulevaisuudessa.
