Case study: Production system development of an engineer-to-order process

Abstract

Globalisation has brought markets physically closer to each other during the last decades. Modern manufacturing processes and cheap labour, especially from the Asian markets, have forced traditional industries and businesses to respond by evolving from national to international companies. Simultaneously, the Engineer-to-Order (ETO) –sector has gained more and more popularity as customers demand custom-designed products to meet their specialised needs. While the mass production industry has had an enormous amount of studies conducted upon, there is limited research into supply chain management of the low-volume ETO sector.

This thesis studies production system development in the ETO manufacturing environment. It presents a theoretical framework and common challenges in the ETO sector and a qualitative case study conducted in an ETO manufacturing organisation. The goal of the study is to determine the constraints limiting the security of supply of a certain product at the case organisation. This was executed with a set of six logical change management tools called Theory of Constraints (TOC) Thinking Process (TP). In addition to determining the constraints, TOC TP is utilised to create solution proposals to eliminate these constraints. Furthermore, the research strives to find out, whether TOC TP is a useful tool for process development in the ETO manufacturing environment.

The TOC TP analysis revealed dozens of deficiencies in the case organisations production system, preventing the organisation from meeting completion-on-time requirements. Most of the critical root causes recognised could be eliminated with simple interventions, but two required more thorough use of the TOC TP tools to resolve underlying conflicts. The creation of the Future Reality Tree (FRT) created a track for the case organisation to follow with possible solutions to eliminate system constraints. Based on the study, applying TOC TP to develop a process and manage change in an ETO manufacturing company is advisable.

Globalisaatio on tuonut maailman markkinat lähemmäksi toisiaan viime vuosikymmenien aikana. Nykyaikaiset valmistusmenetelmät ja etenkin Aasian markkinoiden halpa työvoima ja kohonnut työn laatu ovat pakottaneet perinteiset kansalliset yritykset kansainvälistymään. Samanaikaisesti asiakaskohtaisesti räätälöityjen, eli ns. Engineer-to-Order (ETO) –tuotteiden, valmistus on kasvattanut suosiotaan. Räätälöidyllä valmistuksella voidaan taata asiakkaiden vaativienkin erikoistarpeiden huomioiminen. Vaikka sarjatuotannon toimitusketjuun liittyvää tutkimusta on tehty valtavasti, valmistusmääriltään pienempään ETO-sektorin kohdistuvaa tutkimusta on vähänlaisesti.

Tämä diplomityö tutkii asiakaskohtaisesti räätälöityjen tuotteiden tuotantoprosessin kehitystä. Tutkimus esittelee teoreettisen viitekehyksen ja yleiset haasteet ETO-valmistuksessa, minkä lisäksi teoriaa sovelletaan esimerkkiyrityksen tuotantoprosessin kehittämisessä. Työn tavoitteena on määritellä esimerkkiyrityksen tuotteen toimitusvarmuutta rajoittavat tekijät. Rajoitteita tutkitaan diplomityössä kapeikkoteorian (Theory of Constraints, TOC) ajatteluprosessien (Thinking Process, TP) avulla. TOC TP:n avulla luodaan myös ratkaisuehdotuksia rajoitteiden poistamiseksi. Lisäksi tutkimus pyrkii selvittämään, onko TOC TP hyödyllinen työkalu tuotannonkehitykseen ETO-ympäristössä.

Tutkimuksen TOC TP –analyysi paljasti esimerkkiyrityksen tuotantojärjestelmässä kymmeniä puutteita, jotka estivät yritystä yltämästä asetettuihin toimitusaikamääreisiin. Suurimpaan osaan työn tuloksena löytyneistä kriittisistä juurisyistä pystyttiin kehittämään suoraviivaiset ratkaisuehdotukset. Näiden lisäksi löytyi kaksi juurisyytä, joiden taustalla oli eri tahojen välinen konflikti. Konfliktien ratkaisemiseksi käytettiin TOC TP työkaluja. Future Reality Treen (tulevaisuuden todellisuuskuva) avulla yritykselle luotiin polku, jota seuraamalla kaikki rajoitteet saa poistettua prosessista. Tutkimuksen perusteella TOC TP:n käyttäminen ETO-ympäristössä tuotannon kehittämiseen on suositeltavaa.
