Customer-oriented management process for spare part work orders

Abstract

The literature agrees the increasing focus of the OEMs on after-sales. However, because of the varying operating philosophies of the new product business and the after-sales business, the OEMs often encounter challenges when they aim to attain growth from the after-sales with the product centric background. The increasing role of high-frequency spare part demand sets new requirements for the supply chain which is, because of the background, designed to serve the lower frequency demand. This thesis examines how the OEM can manage the features of the demand for spare parts in manufacturing. The topic is approached from the perspective of the case company, and the objective was to design a solution to handle spare part orders in the consolidated manufacturing chain.

The research problem is approached through the theory of demand-supply chain by taking a constructive research approach. First, based on the reviewed literature, a theoretical background and a framework to examine the phenomenon and re-engineer the spare parts-related operations in the company were constructed. The literature review consists of the elements of spare part demand chain, possibilities to arrange spare part supply, and means to enhance the manufacturing system flexibility. Second, the current state of the case company was studied using the constructed framework, interviews (structure of demand chain) and controllability analysis (structure of the supply chain). A Benchmarking study was conducted in order to refresh thinking for the solution construction. Third, the solution proposal for the case company was constructed, and a part of it was tested in a pilot project in the case company.

The current state analysis resulted that the demand for spare parts the back-end supply chain experiences is heavily affected by three demand processes that are mainly caused by customer-supplier relationships, maintenance concepts, and ordering policies. Thus, the features of the demand vary. Respectively, the lacking performance of the manufacturing chain, diverging intents between spares and products, and the minor role of spares in the chain were identified, and the need for a special handling of spare part work orders was noted. The proposal for a customized management process for spare part work orders that handles the orders based on demand processes and makes a difference between spare part work orders and product related work orders is presented. The proposal covers internally machined parts that are essential for the case company.

The study illustrates that the capability for delivering spare parts is affected by several factors, and thus it is complex to develop. This study emphasizes the aspect of demand in developing the capability for delivering spare parts. Moreover, customized work order management is proposed as a potential option for achieving the required responsiveness related to the demand for spare parts. The findings can be applied by managers in the contexts similar to this study.

Kirjallisuus on varsin yksimielinen jälkimarkkinoiden kasvavasta merkityksestä laitevalmistajien liiketoiminnassa. Jälkimarkkinat kuitenkin poikkeavat perinteisestä tuoteliiketoiminnasta. Niinpä kasvun etsiminen jälkimarkkinoilta luo monesti haasteita tuotetaustaiselle yritykselle. Kasvava korkeamman taajuuden varaosakysyntä luo uudenlaisia vaatimuksia tuotannolle ja toimitusketjulle, joka on taustansa vuoksi suunniteltu palvelemaan matalamman taajuuden tuoteliiketoimintaa. Tämä diplomityö tutkii, kuinka laitevalmistaja voi hallita kasvavan varaosakysynnän erityispiirteitä tuotannossa. Aihetta lähestytään case-yrityksen näkökulmasta ja työn tavoitteena on luoda case-yritykselle ratkaisu hallita varaosatilauksia tuote- ja varaosatuotannon yhteisessä tuotantoketjussa.

Tutkimusongelmaa lähestytään kysyntä-toimitusketjuteoriaa hyödyntäen konstruktiivisella tutkimusotteella. Läpikäydyn kirjallisuuden perusteella luotiin teoreettinen tausta sekä malli tutkia ilmiötä ja kehittää varaosatoimintaa toimitusketjun ylävirrassa. Työn kirjallisuuskatsaus koostuu varaosakysyntäketjun rakenneosista, mahdollisista ratkaisuista toteuttaa varaosatoimitukset sekä tavoista lisätä tuotantojärjestelmän joustavuutta. Yrityksen nykytilaa tutkittiin teoreettisen taustan avulla haastatteluin kysyntäketjun rakenteen selvittämiseksi sekä ohjattavuusanalyysiä hyödyntäen tuotantoketjun suorituskyvyn analysoimiseksi. Lisäksi suunniteltavan ratkaisun ideoinnin tukemiseksi toteutettiin benchmarking-vierailu. Osaa kehitetystä ratkaisusta testattiin pilottina.

Nykytila-analyysissä havaittiin, että tuotannon kokema varaosakysyntä muodostuu pääasiallisesti kolmen eri kysyntäprosessin kautta, jotka muodostuvat pääasiassa asiakassuhteiden tyypillisestä luonteesta, laitteiden kunnossapitotavoista sekä osiin liittyvistä tilausperiaatteista. Niinpä havaittiin, että kysynnän piirteet vaihtelevat myös varaosatilausten kesken. Vastaavasti havaittiin, että varaosatilaukset edellyttävät korkeampaa tuotantoketjun suorituskykyä kuin tuotetilaukset. Myös osin poikkeavat tuoteliiketoiminnan ja palveluliiketoiminnan tavoitteet sekä varaosien vähemmistöosuus tuotantovirrassa havaittiin. Havaintojen perusteella todettiin varaosiin liittyvä eriyttämistarve. Ratkaisuna case-yritykselle esitetään eriytettyä varaosatyömääräinten hallintaprosessia, joka luo eron tuoteliiketoimintaan liittyviin työmääräimiin sekä huomioi varaosakysyntään liittyvät kysyntäprosessit. Ratkaisu kattaa yrityksen itse koneistamat osat, jotka todettiin tärkeimmäksi kehityskohteeksi.

Tutkimus havainnollistaa, kuinka laitevalmistajan kyvykkyys toimittaa varaosia riippuu useista, osin toisiinsa nähden ristiriitaisista tekijöistä, joista osa jouduttiin jättämään tämän tapaustutkimuksen ulkopuolelle. Näin ollen kyvykkyyden kehittämistä voidaan kuvailla monimutkaiseksi ja kompromisseja edellyttäväksi prosessiksi. Tämä tutkimus korostaa kysyntänäkökulman merkitystä toiminnan kehittämisessä. Lisäksi eriytettyä työmääräinten hallintaa esitetään yhdeksi mahdolliseksi tavaksi saavuttaa varaosakysyntään liittyvä joustotarve. Lisäksi työ tarjoaa erään toimintatavan ja havaintoja, joita muut laitevalmistajat voivat hyödyntää kehittäessään varaosatoimintaa.
